winvnc invalid passwords

I have set up a quite a few machines on a LAN+WAN using WinVNC.  Most of the computers work OK but, on a couple of machines I have got the following message when I try to connect.

"This server does not have a valid password enables.  Until a password is set, incoming connections cannot be accepted."

And when I try to connect through Java, I get...

"java.io.IOException:  This server does not have a valid password enables.  Until a password is set, incoming connections cannot be accepted."

However all the other machines (some on the WAN, some on a LAN) work perfectly.  Has anyone got any ideas as to what has gone wrong?  Or how I can prevent this from happening?
